DeepLumen case study by Big Moves Marketing: 315 merchants in 8 weeks, 1,000+ in 100 days, 2,000+ stores by October

DeepLumen built a Shopify app that makes stores readable to ChatGPT, Gemini, Claude and Perplexity. From April to June 2026, Big Moves Marketing led the launch: positioning, App Store listing, Shopify Search Ads, pricing, reviews, website strategy and lifecycle email. The app reached 315 merchants eight weeks after launch, passed 1,000 by mid-August, and today reports more than 2,000 stores using it.

The short version

  • Client: DeepLumen, an agentic commerce company. Its Shopify app publishes AI-readable versions of a store’s catalog so AI assistants can find, recommend and sell a merchant’s products, and tracks the orders that follow.
  • Challenge: Launch a new-category product on the Shopify App Store, where merchants search for “SEO”, not “agentic commerce”, and established apps hold hundreds of reviews.
  • Approach: Rank in the categories merchants already search, sell the outcome only DeepLumen delivers, start free, clear Shopify’s review on the first submission, and run Shopify Search Ads by intent from launch week.
  • Result: 315 merchants in eight weeks, a five-star rating through the engagement, a $1.09 branded cost per install, 1,000+ merchants within 100 days and 2,000+ stores by October 2026.

The challenge

Why is launching an AI commerce app on the Shopify App Store so hard?

DeepLumen arrived in April 2026 with a working product, a strong engineering team and a founder who saw the shift to AI-led shopping early. It had no App Store listing, no reviews, no category rank, no paid acquisition, no merchant-facing website path and no lifecycle email.

Merchants could not yet name the category

Nobody types “agentic page” into the Shopify App Store. Merchants search for SEO, AI SEO and ways to show up in ChatGPT. Lead with the new category and the app stays invisible. Lead with the old one and it sounds like every other SEO tool.

A cold start against established apps

The SEO category holds about 480 apps. The leaders carry hundreds of reviews and Built for Shopify badges. A new listing starts near the bottom, with no installs, retention or reviews for Shopify’s ranking system to reward.

One clean shot at Shopify’s app review

The app writes to storefront pages and theme content and reads order data. That scope draws close scrutiny in Shopify’s review, and a rejection costs weeks of momentum at the moment rank is easiest to win.

Copy written for an English-speaking merchant

DeepLumen’s team works primarily in Chinese. Its buyer is an English-speaking Shopify merchant who scans a listing for a few seconds. Every word in the listing, ads, website and emails had to land with that merchant.

The engagement

How did Big Moves structure the DeepLumen launch?

The work ran over three months: build the foundation, launch with every channel ready, then scale and hand over the owned channels DeepLumen would keep running.

April 2026

Foundation

Positioning and messaging, competitive and keyword research, category selection, listing copy, asset direction with DeepLumen’s designer, pricing, a compliance review and the Search Ads account structure.

May 2026

Launch

The app went live on May 6. Search Ads switched on the same week, the review program started with the first merchants, and community, partnership and influencer outreach ran in parallel with DeepLumen’s team.

June 2026

Scale and handover

Ad optimization by intent, the website strategy for deeplumen.com, and the lifecycle email program for activation and conversion, documented for DeepLumen to run alone.

Positioning

How did DeepLumen position an agentic commerce app inside Shopify’s SEO category?

The positioning rests on one decision: rank where merchants already search, and differentiate on what only DeepLumen does.

Rank in the category buyers search. Sell the outcome of the category you are creating.

The listing launched in SEO and Site optimization – Other, where search volume and merchant intent already existed. The copy never competed on classic search engine optimization. It sold a specific result: products that AI assistants can read, trust and recommend, with the traffic and orders tracked back to the store.

App Store launch

How was the DeepLumen App Store listing built to convert new merchants?

Big Moves owned the full listing build. Every element was written for a merchant scanning for a few seconds: outcome first, mechanism second, proof third.

Categories and keywords

Primary and secondary categories chosen by search volume against competitive density, with a keyword strategy carried through the app name, tagline, description and feature bullets.

Attributes and features

Feature tags such as SEO tools, analytics, schemas and JSON-LD, so the listing appears in Shopify’s filtered browse paths as well as in search.

Copy and visual assets

Listing copy, plus direction for DeepLumen’s designer on the icon, hero image, video and screenshot gallery. Each frame carries one benefit rather than a tour of the interface.

Compliance before submission

A review against Shopify’s App Store requirements: data access justification, privacy policy, permission scope and evidence for every claim in the copy. The app launched on May 6, 2026.

Pricing that removes every barrier

Big Moves worked with DeepLumen on pricing before and after launch. The decision was to lead with a free install. Merchants who do not yet know they need AI visibility can try it at no cost, and install volume peaks in the weeks when Shopify’s ranking system responds to it most. DeepLumen later built its revenue model on that base: the app stays free to install and charges a 5% to 15% share of the sales it brings in, with the first three attributed orders free.

Shopify Search Ads

How did Shopify Search Ads perform for a brand-new Shopify app?

Big Moves set up and ran DeepLumen’s Shopify Search Ads from launch week. Instead of one broad campaign, each search intent ran as its own ad group, so the economics of each stayed readable. In June 2026 the program delivered 82 installs at a 40.6% install rate from ad clicks.

Shopify App Ads summary for DeepLumen, June 2026: $2,323.50 spend, 82 installs, $28.34 cost per install, 40.6% install rate, $11.50 cost per click and 1.9% click-through rate

The Discover group ran deliberately broad for a set period. In a category with no settled vocabulary, broad match works as a research budget: it reveals the phrases merchants really use, which then become exact-match targets and negative keywords. The Discover-EXP group took those winning terms and cut cost per install by two thirds.

The Brand group tells the bigger story. A 91.8% install rate at 99.2% visibility means merchants arrived on the App Store already searching for DeepLumen by name. Communities, partnerships, influencers and PR created that demand. Search Ads captured it for about a dollar per install.

Owned channels

How did DeepLumen build channels that kept growing after the launch?

Once the app was live and stable, the engagement turned to the channels DeepLumen would own permanently, each documented so the team could run it without outside help.

Website strategy for deeplumen.com

Sitemap and page architecture, keyword research across merchant, brand and developer intent, page-by-page conversion strategy, copy for the homepage and Shopify app pages, and a content and SEO plan for blogs, case studies and comparison pages built to earn search and AI citations.

Lifecycle email

An email program from install to activation to upgrade, with activation workflows triggered by product milestones rather than fixed delays, conversion sequences tied to demonstrated value, and operating guidance for the team.

Reviews

The review request built into onboarding and timed to the moment a merchant sees first value, with a standard that the team replies to every review.

Communities, partners and influencers

Run jointly with DeepLumen’s team: Shopify merchant communities, partnership outreach to complementary apps and agencies, and outreach to Shopify-focused creators and educators.

From “AI SEO” to “AI sales”: the message today

The foundation was built to evolve, and it has. The positioning moved from visibility toward revenue as DeepLumen’s merchants began seeing orders from AI assistants.

Results during the engagement

What results did DeepLumen achieve in its first eight weeks on the Shopify App Store?

Merchant growth started steadily in May while Shopify’s ranking system gathered data on the new app. It accelerated sharply in June. DeepLumen entered the month with about 30 merchants and ended it with 315, a 950% increase.

383 installs in June, and a clear read on retention

Of 98 uninstalls in June, 26 happened on install day and 22 within two weeks. Only 6 came between 15 and 90 days, and none after that.

That pattern is good news. Merchants who reach value stay, and the churn sits at the front door. Early drop-off is an onboarding problem rather than an acquisition or product problem, which is exactly what the activation email workflows were built to address.

From the bottom of the category to page one

In seven weeks, DeepLumen climbed from roughly #285 to #91 of 480 in the SEO category, and to #24 in Site optimization – Other, on page one. It collected its first five reviews, all five stars.

Results after the engagement

How did DeepLumen grow to 1,000+ and then 2,000+ merchants after launch?

The engagement ended in June. The foundation kept compounding. On August 13, 2026, DeepLumen announced that more than 1,000 merchants were live on its app, that orders from AI assistants were being attributed back to participating brands, and that a performance-based revenue model was entering commercial rollout. By October, its homepage cites more than 2,000 merchant stores using the product.

In the founder’s words

What did DeepLumen’s founder say about the engagement?

At the close of the engagement, Big Moves asked Joy whether DeepLumen had achieved the outcomes it expected, and whether the work had been easy and valuable. Her answers:

“You have on-boarded us to Shopify App Store well. You are totally easy to work with and very responsible and organized. You have insights, you have experiences, and you are responsible.”

Joy, Founder, DeepLumen

Asked whether she would recommend Big Moves to other companies, she answered: “I will!” She also noted that the work closed a language gap for her team.

Lessons

What can other Shopify app founders learn from the DeepLumen launch?

Rank in the category buyers search, then sell the new one

If your product creates a new category, the App Store is a poor place to teach its vocabulary. Enter through the category merchants already browse, and let the listing show them what they have been missing. DeepLumen later moved into Selling online once merchants understood the outcome.

Report branded search on its own

A $1.09 cost per install on branded search and $69.73 on broad discovery describe two different businesses. Blended, they produce $28.34, a figure that describes neither. Branded search measures how well your other channels create demand.

Treat broad match as research with an end date

In an emerging category, run broad match for a defined window, mine the search terms, promote the winners and block the rest. The costly mistake is leaving it running after it has taught you what it can.

Read same-day uninstalls as an onboarding signal

Most of DeepLumen’s June uninstalls happened on install day. That points to the first minutes inside the app, not to the merchants the ads attracted. Fix it with activation design, not tighter targeting.

Start free, then charge for outcomes

A free install fed rank during launch. Once merchants could see orders from AI, DeepLumen priced on those orders. Free first and performance later is a strong sequence for any app whose value takes time to show.

Build channels you can hand back

The website plan and email program were the least visible parts of the work and the most durable. DeepLumen grew from 315 to 1,000+ merchants in the six weeks after the engagement ended.
